Technical Update: From Prototype to Foundation — Scaling Webotapp Micro from 1M to 10M Parameters
Company: Webotapp Private Limited | Project: Webotapp Micro 3.7 Research Initiative | Date: November 5, 2026 | Team: AI Research & Machine Learning Engineering
1. Executive Summary
As part of our commitment to building an independent, commercial-grade generative AI model from scratch — without borrowed weights, pretrained checkpoints, or external model backbones — Webotapp Private Limited has reached a major milestone in our foundational LLM development roadmap.
Over the past research cycle, our team:
- ✅ Systematically validated our custom PyTorch Transformer pipeline end-to-end
- ✅ Conducted a language quality audit on our prototype Webotapp Micro 1M
- ✅ Officially transitioned to our flagship foundation architecture: Webotapp Micro 10M
This document provides a full technical account of what we built, what we learned, and where we are headed.
2. Phase 1: The 1M Parameter Testbed & What We Learned
We designed and trained Webotapp Micro 1M (1,016,960 trainable parameters) as a safe mathematical testbed to validate our core architectural components before scaling.
Architecture Components Validated
| Component | Implementation |
|---|---|
| Attention Mechanism | Decoder-only causal self-attention with Grouped Query Attention (GQA) |
| Position Encoding | Rotary Position Embeddings (RoPE) |
Audit Findings
Mathematical Integrity — Verified ✅
All backpropagation, optimizer states (AdamW), cosine learning rate scheduling, and inference streaming operated correctly with zero implementation bugs. The core pipeline is sound.
Data Starvation Bottleneck — Identified ⚠️
The initial 200-step prototype was exposed to a minimal seed corpus: 39 technical paragraphs / 6,910 tokens. Because 65% of the vocabulary had zero exposure during training, out-of-distribution prompts produced fragmented subword outputs — expected behavior given the data constraint.
The 1M Scaling Ceiling — Reached 📊
When scaled to 10,000 steps on 160 million tokens of educational text (Cosmopedia-100k), the 1M model converged to a training loss of 3.21.
The model mastered English morphology at the character level — suffixes like -ing, -ed, -tion, spaces, and punctuation. However, with only 4 small transformer layers and a hidden dimension of d_model = 128, the 1M architecture hits an empirical capacity ceiling: it lacks the representational depth needed to predict multi-token word chains without character-level spelling errors.
This confirmed a core hypothesis: architecture capacity, not data volume alone, is the binding constraint at this scale.
3. Phase 2: The Breakthrough — Upgrading to Webotapp Micro 10M
To achieve fluent, coherent English sentence synthesis, we executed two simultaneous structural upgrades.
Upgrade 1: High-Efficiency Word-Level BPE Tokenizer (8,192 Vocabulary)
The Problem:
In our micro-vocabulary (1,024 tokens), a common word like "explained" was fragmented across 6 separate sub-character tokens:
['_e', 'x', 'p', 'l', 'a', 'in', 'ed']
The model had to make 6 consecutive correct predictions just to generate one word. This exponentially increases the difficulty of coherent output for even a simple sentence.
The Solution:
We trained a new 8,192-token BPE tokenizer directly on the curated Cosmopedia corpus. Everyday English words — computer, explained, teacher, country, machine — are now single, unified tokens.
This single change reduces the prediction chain length by 4–6× for common vocabulary, dramatically lowering the effective perplexity task the model faces during generation.
Upgrade 2: 10× Larger Neural Architecture (9.97M Parameters)
We scaled the Transformer architecture by a factor of approximately 10:
| Specification | Webotapp Micro 1M | Webotapp Micro 10M |
|---|---|---|
| Trainable Parameters | 1,016,960 | 9,965,824 |
The doubling of transformer depth (4 → 8 layers) and hidden dimension (128 → 256) provides qualitatively deeper representational capacity. The d_ff increase from 512 to 1,024 gives the feedforward sublayer substantially more room for factual pattern storage per layer.
4. Current Training Status
Active Training Run: Webotapp Micro 10M is currently undergoing full pretraining on our 83-million-token Cosmopedia dataset, utilizing Apple Silicon hardware acceleration (MPS).
Live Training Metrics
| Metric | Value |
|---|---|
| Initial Loss (random init) | 9.05 |
| Current Loss (early training) | Dropping monotonically into 6.x range |
The loss curve is decreasing consistently and monotonically — confirming the architecture is correctly initialized and training without instability.
5. Roadmap: The Path to Webotapp Micro 3.7B
The 10M model is a critical stepping stone in a staged scaling roadmap:
Webotapp Micro 1M → Architecture validation, pipeline verification
↓
Webotapp Micro 10M → Current: Foundation pretraining (Cosmopedia corpus)
↓ Target: loss < 3.0
Webotapp Micro 50M → Deeper reasoning, broader factual coverage
↓
Webotapp Micro 100M → Instruction fine-tuning (SFT) baseline
↓
Webotapp Micro 3.7B → Commercial-grade generative AI (target release)
Next Steps after 10M convergence (target loss < 3.0):
- Supervised Instruction Fine-Tuning (SFT): Fine-tune the 10M checkpoint on curated instruction-response pairs to convert the base model into an instruction-following assistant.
- Scaling to 50M: Expand to 50M parameters using the validated architectural pattern and larger curated corpus.
- 100M Checkpoint: Establish the 100M SFT baseline as the foundation for RLHF alignment experiments.
- 3.7B Foundation Model: Full-scale commercial target — built entirely from random weight initialization, without any external pretrained backbone.
6. Research Philosophy
"Building a foundation model from random weights is a rigorous scientific process. By discovering the architectural capacity ceiling of our 1M prototype, we laid the exact empirical foundation needed to engineer a genuinely capable 10M model."
The core principles guiding Webotapp Micro development:
- No borrowed weights. Every parameter is trained from random initialization on our own curated data.
- Empirical validation at each scale. We do not scale blindly — every architectural decision is validated at the previous checkpoint before moving forward.
- Hardware-agnostic design. The pipeline runs on Apple Silicon (MPS), standard CUDA GPUs, and CPU — ensuring research accessibility without dependency on expensive cloud GPU clusters.
- Transparent technical documentation. We publish our findings, failure modes, and architectural decisions openly as part of our commitment to responsible AI development.
